Optiplex 320 - Replace hard drive image

Hello,
 
We recently purchased a number of Optiplex 320s to replace our existing computers. Unfortunately, a standard image is not possible as we use these machines in a wide variety of applications and have different software installed on each. Rather than starting from scratch with each unit, the plan is to clone the contents of the old hard drives to the new ones on a computer by computer basis. I discussed this plan with our sales rep and he indicated that this would not void the warranty, etc.
 
I would like to confirm that the following plan of action would work best for each machine, each which run XP Pro SP2.
 
1) Backup critical data
2) Remove the old hard drive from the existing unit and set as slave on new unit.
3) Use a program such as Western Digital's (they are WD hard drive) to clone the old HD's to the new units. Remove old drive.
4) If necessary, run Windows Installer to allow it to update the drivers for the motherboard.
5) Reactivate Windows on new systems.
6) Use the Dell supplied driver CDs to install system-specific drivers.
7) When Vista upgrade DVD arrives - upgrade each system.
 
Is this the most logical order?
Would I potentially run into problems which could corrupt data or exisiting program installation/settings?
Will the Vista upgrade install over our exisiting XP Pro installations, even though the existing XP Pro was not Dell-supplied?
Is there a recommended cloning utility (hopefully freeware as budget will not allow us to purchase 27 licenses for a one-time use)?

There is no need to activate as long as you use the Dell media/factory image
 
vista upgrade will overwrite  the XP installation as far as i know
 
For cloning i suggest you try looking into the Windows automated install kit. there is a program named ImageX that MIGHT be able to make backup images so check it out and see if it gets the job done...

I would look into Microsoft RIS server.This will let you sysprep a freshly installed XP machine ( with all your extra programs and special settings ) which will effectively remove all drivers and XP license.
You now have a 'master' image you can push to clients like the 27 new machines.
On boot, those machines will run a 'mini' setup (which you can configure) and after that has finished, you have a fresh, proper system.
 
You can create profiles, like an image with all apps for the finance dept., an image for sales, etc.
 
That can be done with XP as well as with Vista (with an update to WDS) and is preferrable over cloning harddisks and upgrades to Vista..
 
It can also be done 'in-place' so that saves you a lot of trouble and time with opening pc's and hooking up harddisks, booting and cloning, etc.

RIS is being replaced by Windows deployment services, download it from Microsoft's website.
it may run on a XP pro machine as well...
